Tools To Plan For The New Year

0:02video I want to give you some tools to

0:04plan for what the new year and the

0:07timing is perfect for this right now

0:09because as I record this video for you

0:11today

0:12it's December 27th so you know we're

0:15coming up towards the end of the year

0:17and this is a good time to start

0:19reflecting on the year that's been end

0:21the year that's coming 2019

0:23and thinking you know what do we what do

0:26we want to achieve in that year and I'm

0:29gonna show you some good ways to to do

0:32this like how to run through a process

0:34to reflect to think about what you want

0:37to achieve and then I'm also going to

0:38give you some tools that you can use to

0:40actually put this into practice and

0:43execute it and implement it so that you

0:45can actually achieve what you want what

0:48you plan for because it's not just about

0:50planning it's about planning and then

0:52achieving and the reason why I want to

0:57do this video for you is because really

1:01what the most fun is that you can really

1:05have in life that I found is to

1:07basically create your own world you know

1:10a lot of people just go out and they

1:12live each day and they're basically

1:13living in a world that's made up that's

1:16been made and built by other people but

1:18they never think about creating their

1:20own world and really the you know the

1:23the masters in business and in sports

1:27and and everything they've really just

1:28built their own world and when you start

1:31to do this life gets really fun and

1:34really rewarding and the way to create

1:38your own world

1:39is to basically start from the macro

1:42big-picture view and to basically start

1:46by defining the future that you want 10

1:4920 30 years out or more and then

1:51reverse-engineer it all the way back to

1:53today to the small micro tasks that you

1:56need to complete in order to make that

1:59macro long-term goal come true and this

2:04is a real art and skill to be able to

2:09make that happen to be able to think so

2:11far out collapse it back to today

2:13and then get going on it today and

2:15that's what I'm going to show you how to

2:17do in today's video so here's the four

2:20tools

2:21the first one is vision mission and

2:24principles so I'm going to show you how

2:26you can define them I'm going to give

2:27you some examples and I'm going to give

2:29you some worksheets that you can use so

2:31that you can define yours today the

2:33second one is the warm app calendar this

2:35is a tool that you can use so that you

2:38can plan your attack for the new year

2:40plotting your major initiatives and

2:42things and then execute them and keep

2:44track of them and monitor them day to

2:45day the third one is called the rice

2:48project scoring tool this is a tool that

2:51you can plot initiatives and projects in

2:54and then you can score them according to

2:57a basket of different metrics and then

2:59using a simple algorithm we prioritize

3:01the ones that have the most impact

3:03towards achieving your vision mission

3:05and principles and then those are the

3:08ones that we plot in the warm app

3:10calendar so all four of these tools all

3:12interconnect and they all feed each

3:14other and in the fourth tool is the

3:17health tracking sheet and this is how

3:20you track your inputs and outputs on a

3:22daily basis so that you can optimize

3:24everything from food sleep to

3:28supplements to exercise to productivity

3:31and focus and energy you can optimize

3:33everything towards achieving your vision

3:36mission and principles so these four

3:38tools together combined they're a

3:41serious weapon and I'm giving them all

3:44for you I'm giving them all to you today

3:46for free so let's jump into them let's

3:50cover that tool number one first vision

3:53mission and principles now why do we

3:57need these you know why don't we just

3:58get started like why do we have to have

4:01vision mission and principles well

4:03vision mission and principles they

4:04really drive behavior and man's search

4:08for meaning so our primary drive in life

4:11is not pleasure

4:12but the discovery and pursuit of what we

4:15personally find meaningful and we want

4:19to know the meaning of our existence our

4:20purpose and our place on earth that's

4:23really what people are looking for right

4:27and only

4:28very few people find it but you know

4:31once you find it everything changes for

4:34you and through this video in this

4:36process today I want to help more people

4:38find this and here's the big mistake I

4:43see a lot of entrepreneurs make so most

4:46entrepreneurs set out to solve

4:48incremental problems like helping

4:49plumbers get a hot water cylinder appear

4:51clients and this quest requires no real

4:55vision no principles no culture and it's

4:58not motivating enough for the founder to

5:00get out of beard get a loan rally an

5:02army of people to help you see it

5:03through and this this is actually how I

5:06got started helping plumbers get hot

5:09water cylinder appear clients you know I

5:11started small but once I was able to

5:14help plumbers get hot water cylinder

5:15repair clients which didn't take very

5:17long I kind of got bored and it was hard

5:19to get out of bed each day and I

5:21certainly couldn't attract the smartest

5:23minds in the world I certainly couldn't

5:25get that get that excited about it

5:28because I really had no vision no

5:31mission or principles and it was just a

5:34small thing and what I learned is that

5:38small gets small and if your version is

5:41to get a Ferrari and make a hundred

5:42grand a year you'll probably get it but

5:45you won't be driven to go for more and

5:48personal wealth and position goals allow

5:51these short-term motivators with no

5:52philosophy or principles and you know I

5:56kept setting my sights on small personal

6:00wealth and position goals but I kept

6:03plateauing all the time and I kept

6:05getting into these small businesses that

6:07didn't really have much meaning or

6:10vision behind them they were basically

6:12just vehicles to help enrich myself and

6:16that ended up making me some money but

6:19then just I was kind of lost all the

6:21time and always looking for something

6:23more and really what I found is through

6:26a lot of this a lot of cycling through

6:28these small visions and achieving them

6:30and slightly incrementally increasing

6:32them each time that I just figured why

6:35don't I just set my targets on something

6:37big something that I can just daunting

6:41and I can just wake up here

6:42and work towards and when I did that

6:45everything changed and you really want

6:49to set your sights on something that's

6:52bigger than you and if your vision is to

6:55enrich yourself and get a car you won't

6:57be able to rally an army of people to

6:58help you you know imagine trying to go

7:01out and recruit the top talent and say

7:03hey everyone you should all come work

7:05for me because you know we're gonna help

7:08me get a car yeah not gonna work

7:12and then imagine trying to say that to

7:14yourself every morning I should really

7:16get out of bed and go hard today because

7:18I really want to get that car yeah it's

7:21pretty lousy and to unlock deeper levels

7:25of drive within yourself to you know to

7:28really find and dig deep this fire

7:31that's that's really going to take you

7:34to the next level and to attract an army

7:37of talent the vision and the mission

7:40must be bigger than you and really your

7:45vision mission and principles are the

7:46DNA of everything to come so your vision

7:51mission and principles are the DNA and

7:54not just for your personal behavior but

7:58your decisions in motivation and your

8:01entire team's behavior in your entire

8:04team's decisions in motivation and

8:07everything that happens in the future

8:09will be based off this blueprint so if

8:13you look at any major company that's

8:16really succeeded like Google Facebook

8:19Amazon if you look at all of these

8:21companies they had very clear vision

8:24missions and principles and they stuck

8:27to them they didn't change them and

8:28really if you look at the company that

8:30it is today it's growing off of that

8:33framework and that DNA in companies

8:36without this they lose their identity

8:38like with a little bit of growth and as

8:41they add more components into the system

8:42it loses its identity it starts

8:45conflicting with itself and it starts

8:47fighting itself and it's and then it

8:49starts self-destructing and it blows up

8:53right that's what happens to most

8:56companies so you need to really be

8:58intentional about this from the start

8:59and deliberate about this from the start

9:01and then make sure that everyone adheres

9:04to the strict blueprint because

9:06conceptual integrity is one of the most

9:08important things in the architecture of

9:11a company's a design and what I mean by

9:13this is most entrepreneurs don't think

9:15about the you know most

9:17entrepreneurs are just thinking about a

9:18funnel or a website or an ad or some

9:22crap like this but what you'll learn is

9:24when you get a bit more experienced in

9:26business is that you need to think

9:28mostly about the architecture of your

9:30entire organization like what is our

9:35culture what are the Howard all the

9:37people in our company going to think

9:39what principles are they you know

9:42adhering to when they go through and

9:43make their decisions and trade-offs

9:44every day and what's that Polaris Star

9:48that North Star that everyone's got

9:50their eyes fixated on and as you know

9:52going towards if you don't have these

9:55things then your team will just be a

9:56bunch of people aiming in different

9:58directions and fighting each other and

10:00basically you'll be paying them to self

10:03destruct your own company and so

10:05conceptual integrity is when everybody

10:08is looking at the same goal everyone is

10:11striving and making progress towards the

10:12same goal and everyone is applying the

10:15same framework concepts philosophy

10:18vision mission principles in order to

10:21achieve that same goal that is where the

10:24power comes in and this is why vision

10:29mission and principles are so important

10:30not only to unlock more drive from

10:33yourself get yourself more focused and

10:35motivated but to give yourself sense of

10:38direction what am i working on today

10:40well I know because it's defined but to

10:43also give your team that it's very

10:48important it's probably one of the most

10:50important things in everything like your

10:52goals your schedule your product your

10:56you know your initiatives everything is

10:58going to derive from this this is the

11:02nexus of everything and

11:07what you really need to think about and

11:09this is a good thing to think about at

11:11this time of the year but why are you

11:14doing this you know the power of why why

11:18you really want to ask yourself why and

11:22what I've found is a lot of people get

11:24into business and they kind of forget

11:25why they're in business and maybe the

11:28reason why they first got into business

11:30was small like they just wanted to get a

11:31car and then they got that car years ago

11:34and they've kind of forgotten now their

11:37purpose isn't obviously to get that car

11:38because they've got it but now they're

11:40kind of meandering around and wondering

11:42like what am i doing and they've lost

11:44their purpose their sense of purpose

11:46they've lost their sense of direction

11:47and so it's so important to think about

11:51why you're doing this and here's some

11:53good questions to ask yourself to really

11:55trigger some interesting thoughts so who

12:00would care if you went out of business

12:02tomorrow or stopped doing what you're

12:04doing with the future of the world be

12:07any different if you stopped doing your

12:09work why do you exist why does your

12:13company exist other than for the purpose

12:16of making money and why do you get out

12:19of bed every morning and why do you need

12:22to make sacrifices for this thing and

12:25why should others quit their jobs

12:27relocate work overtime in on weekends

12:29for this thing and why should anybody

12:34care about the work you're doing these

12:38are powerful questions to ask yourself

12:40over this break to think about why

12:43you're doing this so I've shown you why

12:47vision missions and vision mission and

12:49principles are important and I've also

12:51shown you some questions you can ask

12:52yourself to really unlock the reasons

12:54why but now what I'm going to show you

12:56is a worksheet that you can use to

12:59define your company's purpose and you

13:04know state and define your vision

13:05mission and principles and I've got some

13:07examples to show you as well so this is

13:10included as a worksheet that's available

13:14for download beneath this video in the

13:15resources section and I'll show you it

13:20it's just a PDF and it's called vision

13:25mission and principles and what you can

13:29do is you can just click here to get the

13:31Google Doc and then what you can do is

13:35you go file make a copy and then you can

13:39make a copy of this in your own Google

13:41Drive and then you can edit it and you

13:44can actually just write into the

13:45document right because in the PD if you

13:48can't write into it so I suggest go grab

13:50the Google Doc and so here it says why

13:57do you and your company exist other than

13:59for the purpose of making money this is

14:01the true asset test of a company's

14:02purpose and whether it really matters

14:04and if you want your company to be

14:06successful it has to matter to you and

14:08to other people it has to mean something

14:10and you can use this worksheet to define

14:13your company's vision mission and

14:15principles and I've also included some

14:17examples here so what we do is we start

14:24by defining the problem because if we

14:26trace a company back to its first

14:28principles it always starts from a

14:30problem you know as someone will see a

14:32problem in the world and they don't like

14:33it so they're like I'm going to solve

14:35that problem right and I'll give you an

14:38example

14:38Elon Musk saw that face

14:43saw that you know we weren't really

14:45making any progress towards making cars

14:47electric so he thought well I'm gonna

14:50make young Anna fix that and then he

14:52also saw that we weren't really making

14:53any progress towards space so we thought

14:55I'm gonna fix that right it always

14:58starts from a problem and you want to

15:02start by defining the problem you see in

15:04the world who experience it who

15:06experiences it why it's important and

15:08why you feel compelled to fix it and you

15:10want to state that problem here and then

15:17your vision where do you want to go and

15:21your vision statement gives the company

15:23direction it's the future of the

15:25business which then provides the purpose

15:27and the vision statement is about what

15:29you want to become it's aspirational and

15:31you want to write your vision here

15:34now this can be quite hard to do when

15:37you first when you first start thinking

15:39about it so my recommendation is start

15:41with the problem then your vision should

15:43really be just think about it as a

15:47future so twenty thirty years from now

15:51what will the world look like because of

15:56the work that you do

15:58you know how will the world be different

16:00just imagine the image and the picture

16:03of the future and then that's your

16:05vision it's just that it's that vision

16:08of the future collapsed into words and

16:16then your mission how do you plan to get

16:18there so your mission statement talks

16:20about how you will get to where you want

16:22to be in the future and it's more

16:23grounded in today's reality goals and

16:25immediate actions and you want to write

16:26your mission here now it's quite hard to

16:31to do this when you first start out and

16:34so to help you with that I've included

16:38for download beneath this video another

16:43PDF called vision mission and principles

16:46examples and here I've included some of

16:51the world's most successful companies as

16:53examples and as you'll see boldness and

16:56clarity of purpose are directly

16:58correlated to success and if you're

17:00going to think you may as well think big

17:02and so here's a whole bunch of them and

17:05this will help get you thinking so Apple

17:08the problem computers a complex ugly

17:11expensive and non-intuitive and only

17:12used by scientists at large corporations

17:14they should be available for everybody

17:15that was the problem the vision to make

17:19a contribution by making tools for the

17:22mind that advance humankind this was the

17:26original vision and mission from Steve

17:29Jobs back in the day and in the mission

17:32to make simple intuitive beautiful

17:34products anybody can use to learn about

17:36and express themselves and in here's

17:39their principles make great products

17:40simplicity saying no and then here's

17:44Microsoft computers are expensive

17:46complex and out of reach of the average

17:47person

17:48their vision to empower every person in

17:52every organization to achieve more and

17:53here's the mission which is very cool a

17:55computer on every desk in in every home

17:58so can you imagine back at the time that

18:01Bill Gates to find this everyone would

18:03have thought well wow what a pipe dream

18:05Bill Gates is an idiot well now look

18:09there's more than one computer in every

18:12home there's like something like 1.5 or

18:141.7 computers so you know there's more

18:18than 100% penetration and so this

18:21actually came true it came more than

18:24true and so this is why this is so

18:28powerful

18:29I imagine back when you know Microsoft

18:32was younger what is everyone doing at

18:35Microsoft well they're just trying to

18:37make computers that a user-friendly and

18:40affordable and widely available so that

18:43they can so that everyone in the world

18:45can have one on their desk right and

18:48then here's their principles and then

18:52here's Google's one problem the world's

18:55information is disorganized and out of

18:57reach vision to provide access to the

19:00world's information in a click and

19:02here's the principles his Tesla

19:06here's Amazon SpaceX uber and

19:09consulting.com right so you can scroll

19:15through these and use them to get some

19:18ideas and inspiration but ultimately

19:21your vision mission and principles must

19:23be your own so start by defining the

19:25problem then your vision then your

19:27mission and then we get through into the

19:29principles and principles are like what

19:36fundamental beliefs is your philosophy

19:38in worldview built on and your

19:41principles are fundamental truths or

19:43propositions that serve as the

19:44foundation for you your team and your

19:47customers belief system behavior and

19:50chain of reasoning these are crucial you

19:53know I totally overlooked these earlier

19:55on in my life in a business I didn't

19:58really operate personally with

20:00principles

20:01I didn't really operate in business with

20:04principals I certainly didn't organize

20:07my team and manage my team and hire

20:09different people according to principles

20:11and it was chaos and I never really got

20:16very far but once I started to have

20:20principles everything changed because

20:23you get that conceptual integrity you

20:27know you're not changing your mind about

20:28things all the time it just this is it

20:30and when you hire people this is it

20:33if someone doesn't adhere to these will

20:35defy it if someone is you know really

20:38understands these then they're good it

20:40gives you a measuring stick and it gives

20:43you something that you can use so that

20:46it makes life more simple and business

20:48and decision making more simple it's a

20:50belief system and belief systems are

20:54built up on some core basic fundamental

20:58truths and these are what we call your

21:02principles right and to help you with

21:05these to help you define these I have

21:10got the examples here so for every

21:13company I've stated their principles as

21:16well like Google's focus on the user and

21:20all else will follow it's best to do one

21:23thing really really well fast is better

21:25than slow right

21:27Tesla's move fast do the impossible

21:29constantly innovate Amazon customer

21:34obsession ownership invent and simplify

21:36right all of these companies are

21:38relentless about their principles if you

21:43if you talk to anyone that works at

21:45Amazon or Google or Tesla you will know

21:50that when they will tell you that their

21:53principles vision and mission like the

21:57cornerstone of the whole company if

22:00they're in a meeting they'll pull up the

22:03principles vision omission and then

22:05they'll be like well how is this

22:07decision how do you know looking at

22:10these what decision is best to achieve

22:13these right so they're all

22:15using it as the comparison in the

22:17measuring stick and the calibration tool

22:21for all of the decisions that are made

22:23at every level in every facet in every

22:26single moment of the organization's

22:29evolution so this is why this is

22:32something you define at the Nexus level

22:36and by Nexus I mean the inception of the

22:40thing and then from there as actions are

22:45taken decisions are made time accrues

22:48and as different humans are plugged in

22:50and then their decisions in time starts

22:54to accrue and products are made and all

22:57of these things are started to develop

22:59all of them should adhere to the DNA of

23:03this and without this like I said you'll

23:07just build a machine that self destructs

23:11and so this can take some time and

23:15that's why this is a good time of the

23:17year to really pause take a few days out

23:21go somewhere quiet turn your phone off

23:22get off social media and all that and

23:24really think about this and so both of

23:29these the examples and the worksheet

23:33available for download beneath this

23:34video in the resources and here's what

23:39here's how I simplified consulting comms

23:44basic vision mission and principles into

23:47one sheet because once you've really

23:50thought about it it takes days it takes

23:53you know sometimes it takes more than a

23:55week to think about the stuff and you

23:57might write pages and pages of stuff but

24:00then you have to just boil it down and

24:04crystallize it down into something this

24:06simple because you need everybody to

24:09follow it and you need to read it like

24:12every day and you need it to be

24:14memorable and so that means it has to be

24:17reduced down into something that's

24:19simple you know if you write an entire

24:21thesis and then expect everybody to read

24:25it and remember it and your whole

24:26company and you to read it and remember

24:27it every day

24:29you're kidding yourself that has to be

24:31this simple and so here we've got

24:35consulting.com the company problem

24:37education systems are not educating

24:39people that is the biggest problem that

24:41I see in the world that on effects so

24:43the mission to collectively educate

24:46every human on earth alright and as you

24:50can see I have decided to aim a lot

24:53higher from the days of helping plumbers

24:57get hot water cylinder clients but I've

25:00learned small get small big gets big you

25:05know whatever you set the intent on it

25:08basically becomes a self-fulfilling

25:10prophecy and then so we started from the

25:16problem from that we got the mission and

25:19now we need to define the principles

25:22that we need to adhere to in order to

25:26achieve this mission in solve this

25:29problem so number one students obsessed

25:32what's best for the student is what's

25:35best for everyone

25:37laser focused keep the main thing the

25:39main thing eliminate distraction high

25:41standards great just isn't good enough

25:43and this is a good one because you know

25:47sometimes we've had people in our

25:48company that do work that's not bad but

25:53it's just it's just good you know in the

25:56in a lot of people and a lot of

25:58companies think that if they just do if

26:01they just don't do anything wrong and

26:02they just do good work that that's fine

26:04that's all they need to do and that

26:07might be fine in some companies but not

26:09in mine people that just do good drive

26:12me insane and I can't stand it but

26:16really it was my own fault because I had

26:18never defined this and made it clear to

26:20people and so you know I have

26:24excruciating Lehigh standards they are

26:27obscenely high people would complain

26:29that they are too high but I refuse to

26:32lower the bar and so people have to

26:35either get to that height or go and

26:39that's important

26:42and then long-term thinking you know

26:46make short-term sacrifices for long-term

26:47success so if people are caught thinking

26:51short-term then they're not they have no

26:54place in this organization lean and

26:57frugal constraints breed resourcefulness

27:00do more with less the scientific reason

27:04from first principles used data test and

27:06iterate I really can't stand tradition

27:10or the status quo or people that reason

27:14from emotion or based on their opinion

27:17those people infuriate me and I like

27:21people who think like scientists in

27:23engineers and they use clean thinking

27:28clean logic and they use data and

27:32scientific method and then go all in

27:37so commit fully work hard take

27:41initiative and get things done full

27:44transparency be brutally honest and

27:47transparent even if it hurts it helps so

27:50I don't ever want someone to not say

27:52something because they're worried about

27:55hurting someone's feelings right

27:57personal attacks and not okay but if you

28:01would give someone feedback and in-depth

28:03feedback hurts their emotions and they

28:07complain about that then we're never

28:09going to go anywhere you know and that

28:11has to stop because with feedback helps

28:15someone improve and it's not an attack

28:16on the person it's feedback so the

28:19person can improve and question

28:22everything ask why and hold nothing

28:25sacred in pursuit of the truth and

28:27invent impossible doesn't exist doesn't

28:30stop us from inventing it so these are

28:34well this is the problem the mission and

28:37our principles are consulting calm and

28:41this is what I'm doing and what I

28:46recommend you do is take the time to go

28:49through those worksheets then complete

28:52create one single slide like

28:56reduce it down to one page print it out

29:00and then frame it and then put it on

29:05your desk so that you see it every

29:07single day multiple times a day and what

29:12I can show you is this little frame that

29:14I got it's $11 66 cents and I'll include

29:21a link to it beneath this video in the

29:23resources section but I just got one of

29:26these you can get one on Amazon and then

29:29you just print out your your one page

29:33like this and then you just put it in

29:36here and then you put it on your desk

29:39and I see it every day is I look at it

29:41multiple times a day and it actually

29:43makes a difference you know it starts to

29:46get driven into your mind and it becomes

29:49you know it becomes something you you

29:52think about all the time by default when

29:55you do that so I highly recommend it

29:59now that is vision mission and

30:01principles why they're important how to

30:03think about them the process that you

30:05can work through in order to define your

30:07own and how you can reduce that

30:09information into a single sheet and

30:11frame it and put it somewhere where

30:13you're going to see it every day that's

30:14that process done from end to end now

30:18let's talk about tool number two the

30:20warm app calendar and now that we've

30:24defined your vision mission and

30:25principles now what you have a belief

30:28system of philosophy in a worldview and

30:30you also know the problem you're

30:32attacking and you know the future that

30:35you want to create now you've got some

30:39real purpose but purpose isn't enough it

30:44has to get executed it has to get done

30:47in order for it to come true right

30:51people who just think about things and

30:53don't take violent action never get

30:57those things and they are delusional so

31:01I don't believe in the law of like

31:05attraction the way people think that you

31:09you can just think about something hold

31:12it in your mind and it will come true

31:13there's I tried it and I try it

31:18like you know I try it every now and

31:21then just for fun I sit down and I think

31:22about something and it doesn't happen

31:24and you know if I think about something

31:28and then hold it in my mind and then

31:30take the action it always happens so you

31:34know it's pretty easy to run one of

31:35these split tests a don't take action

31:38just think about it be think about it

31:41and take action you will quickly find

31:43which one works and so I believe in the

31:47law of action and once we know what we

31:52want don't get me wrong the the thinking

31:54about it part and defining it in your

31:57mind and envisioning it that's important

32:01that is just as important as action

32:04because action without purpose and

32:06direction will just be used poorly and

32:09you'll go nowhere you might even go

32:11backwards but that alone is not enough

32:16you need to execute and I use something

32:20called the wall map calendar to make

32:23sure that I execute and achieve this

32:25goal so beneath this video in the

32:28resources section I've included a link

32:30to the wall map calendar and it looks

32:34like this and what you can do is you can

32:38just click file make a copy and save it

32:41to your Google Drive that way you'll be

32:43able to eat it edit it you won't be able

32:44to edit this one this one is the

32:47template so how this works is on this

32:53first tab is the dashboard you can plot

32:56your key initiatives like and what I'll

33:00do is I'll just actually make a copy of

33:02this one so that as I edit it

33:06I'm not overwriting the main one and so

33:11what you basically do is you can plot in

33:14your key initiatives like let's say you

33:16have to do some live events so you've

33:19got some family vacations or whatever

33:20you plot those and first

33:23and so let's say right here I'm taking a

33:25vacation I might just go and plot this

33:28read and then I will go here and write

33:31family vacation right you want to start

33:37by plotting in these key events that are

33:41happening from a bird's-eye view and

33:43then once you've plotted in those key

33:46sort of things that you want to achieve

33:49then we go down and we break it into

33:51small pieces in daily actions now the

33:55best way to think about this is your

33:59vision mission and principles so we come

34:01back to these and we look at this right

34:05well if I want to solve this problem and

34:08achieve this mission and adhere to these

34:11principles then what do I need to do

34:17this year to achieve that because this

34:20is a long-term goal so you know to do

34:24this probably take me 30 years or more

34:26and so you know I need to think that far

34:31out but then I need to come all the way

34:33back to today and then think about what

34:35things need to happen this year and

34:38that's your yearly goals and you want to

34:40have like you know five to ten-year lis

34:43goals annual goals that you want to

34:45achieve by the end of the year 2019 end

34:48of that year what has to have come true

34:50and these should be things like they

34:55could be number of customers number how

34:58much revenue or profit or our key people

35:01you need to hire or teams you need to

35:03establish and put in place or products

35:06that need to be built or improved and

35:10different key things that needs to

35:14happen in order for this to be built

35:17right that's how you think about it and

35:20here you're plotting in the key

35:23milestones for the year and then we go

35:27into this monthly view so you can see

35:29Jan Feb all the way through to December

35:31and in this monthly view you just want

35:33to plot like the daily actions

35:36now people often ask me like do you plan

35:40and in into the details for the whole

35:43year in advance the answer is no that is

35:45a silly thing to do you want to start by

35:48looking at the end goal version mission

35:51principles collapse that back to the

35:53year what are the 10 things you want to

35:56achieve 5 to 10 things you want to

35:57achieve this year and then where are

36:01those 5 to 10 things going to be

36:03implemented to be all achieved by the

36:07end of this year you know because some

36:09things have to go before other things

36:11there are you know there are

36:13dependencies and different things like

36:16have to be built before other things can

36:18be built and you need to plot them all

36:22and when you're going to work on each

36:23one and so some projects like making a

36:26product might take three months but some

36:30projects like making a new website or

36:32whatever might take two weeks and you

36:35want to plot in these core things the

36:38five to ten goals you want to achieve by

36:40the end of the year whereas though where

36:43is the work going to be going to take

36:47place and for how long is that work

36:48going to take place in order to achieve

36:50those ten five to ten things you're not

36:53plotting in here small little things

36:55like creating an ad or whatever no that

36:57doesn't go in here just the big things

37:00the goals the work that needs to be done

37:03to achieve the goal plot that first and

37:06so I plan that from the start of the

37:08year but then when it comes to months I

37:11only really plan in detail the month

37:14that the month in advance so like if

37:18it's around this time of the year I will

37:22plot this and then I will plot probably

37:25January the whole of January or at least

37:28the first kind of 15 days of June I

37:30might have major milestones out here but

37:34daily initiatives I'm generally only

37:37planning a max of about 15 days out I

37:39would say key milestones and initiatives

37:42are going to be plotted 30 days out

37:44daily actions are only going to be

37:46plotted about 7 to 14 days out but

37:50key goals are going to be plotted 12

37:53months out and the vision will that's 30

37:57years out or more right and so that's

38:00really how it works and so here what you

38:03can do is you can plot in the we've

38:07started here with the five to ten things

38:08we want to achieve by the end of the

38:10year now you can see the key things that

38:13must be achieved this month you could

38:14plot like number one is to build new

38:20website number two might be to build new

38:25product right and that might end in

38:28number three might be grow sales to 500k

38:35for the month then it might be number

38:39four hire two new sales reps that might

38:46be the four things that I need to

38:47achieve this month and so now to build

38:50the website might be like let's say it's

38:54six days work so each day I'd be like

38:57build new website build new website

39:02right and in each day as I go through

39:07here the day that's current like the day

39:09that would be today I'd highlight that

39:12yellow then when that day is done I

39:15would strike it out make it gray and

39:17then I would make the next day yellow

39:20and so I do this every day and I work

39:24through like this so I always know what

39:26today is the previous day's a struck out

39:28if I said I was going to complete

39:30something here like let's say here I was

39:33going to hire new sales rep and let's

39:37say I didn't actually achieve that then

39:39I would move it over into the next day

39:42hire new sales rep and this is a really

39:47good method because you'll start to

39:48notice that the things that you keep

39:50carrying over you know you've got a

39:53blockage there either there's an

39:55emotional attachment to this thing that

39:57makes it painful and you're avoiding it

39:58and it keeps getting put off and it

40:00keeps getting dragged right the beauty

40:03of the system

40:04it makes it painful you have to keep

40:05adding this damn thing in each day

40:08that's good you want to be reminded of

40:11how unproductive you are you know you

40:16don't want to escape the pain and just

40:17like hide it oh don't show me this thing

40:19that I keep putting off no don't be so

40:22weak do it and the system is designed to

40:26make you feel pain if you're not doing

40:29what you should be doing because you

40:30should be doing what you're supposed to

40:31do all right and so you keep working

40:34along here and your daily actions that

40:39need to be taken are plotted in here and

40:41as you achieve them you just highlight

40:44this grey strike it out make the new day

40:48yellow now typically what I'm doing is I

40:54always plan tomorrow today so at 9:00

40:579:00 9:30 p.m. at night I will plan I

41:02will strike this out and I'll highlight

41:04the next day and I'll plan exactly what

41:06has to happen tomorrow and then I will I

41:09will write down in 30 minute increments

41:13exactly what I'm going to do the next

41:15day so that then when I go to sleep my

41:18subconscious mind is already crunching

41:20through it it's already working and then

41:22when I wake up I don't have to spend a

41:25single second thinking what should I do

41:26I know what I need to do and when should

41:29I do it what is the order and the

41:31prioritization that it should be done no

41:33need for thought only action because it

41:35has been defined and then same thing

41:39with my months same thing with my years

41:41same thing with all years all months all

41:44days even 30-minute increments all the

41:47way to this in 30 years so that's how it

41:53happens you think about the end state

41:55the future you want you collapse it down

41:57into smaller chunks so 30 year vision 1

42:02year goal monthly goals quarterly goals

42:06weekly goals daily objectives minute by

42:11minute actions and then execution

42:14execution execution that is how you get

42:17to we

42:17want to go not by any other reason you

42:22know luck is the residue of good design

42:27so you know success isn't born it's made

42:32and you know people don't just by

42:36accident get the future they want you

42:41have to be intentional and deliberate

42:43about it think out to the end collapse

42:46it back to today plan everything

42:50meticulously don't waste a single minute

42:53of any day and get to work so that's the

43:03now the third tool the rice project

43:05scoring tool so you use this tool to

43:09prioritize projects an order of the

43:11impact that they have towards your

43:13vision mission in principles and this is

43:16available for download in the resources

43:19section beneath this video it's a Google

43:22Doc to get it you just go file make a

43:25copy save it to your drive if you can't

43:27get it this version now here we have a

43:32prioritization function so let's say

43:35with you know you've started with your

43:37vision mission and principles right back

43:39here you know we want to go you break it

43:41down into some goals but let's say you

43:44break it down into like 10 goals for

43:47this next year and then you kind of plot

43:50your 10 goals in here from a high level

43:53view but let's say you have some trouble

43:56like let's say you come up with like 20

43:59goals and you're like oh hey this is too

44:00many and you need to reduce it down some

44:03need to get cut and then let's say you

44:06have 10 goals but you're wondering what

44:07order they should be executed in all its

44:11say you know you've got one goal to find

44:13for January but you need to know what

44:15order that core pieces should be

44:18implemented right prioritization is a

44:21key function and most humans suck at it

44:24so I decided to just build a little tool

44:28to help humans be a little bit more

44:30rational

44:31and so here you list your different

44:33projects lightly it's a new website new

44:35webinar a new fun all new whatever and

44:38then you define these parameters so

44:41reach and it says here how many

44:44customers will this project impact over

44:46a single quarter so how many people is

44:49this going to reach how many customers

44:51write list impact how much will this

44:55project increase conversion rate when a

44:57customer encounters it so impact might

45:01be about conversion it might be towards

45:03like value to your customer it might be

45:06towards impact towards revenue it's

45:10basically impact towards your vision

45:14mission and principles remember

45:16everything is derived from this so how

45:21much reach does it have in terms of

45:24people that need to be influenced how

45:27much impact does it have in terms of

45:29solving this problem and achieving this

45:31mission and then how much confidence do

45:35you have in this initiative like how

45:38much confidence do you have that it will

45:40reach this many people and have an

45:42impact of this and so with impact we

45:45just list on this scale here minimal

45:480.25 massive 3 right so how if you think

45:55all this is this is kind of I'm unsure

45:58about this well your confidence would be

45:59low if you have a lot of conviction your

46:02confidence will be higher right then if

46:05it so if it isn't estimated in Man At

46:09months and so that's number of person

46:12months basically so you know one person

46:15working for one month would be one one

46:18person working for one week would be

46:200.25 one person working for two weeks

46:24would be 0.5 two people working for one

46:27week would be 0.5 right plot that in and

46:31then you need to state these inputs

46:35given these inputs this basic algorithm

46:37here which you can see it's function it

46:41will just tell you a score Rice score

46:43and rice stands for

46:45each impact confidence if it are i seee

46:47right now the higher the rice score the

46:51higher the priority right and what you

46:59want to do is then just list the order

47:02of them so once you see all your

47:04different projects or initiatives and

47:05the rice score which one is the highest

47:07well number one would be new webinar

47:10number two is higher a media buyer

47:13number three years new funnel right

47:15number four is sales team number five is

47:18this once you have them ranked like that

47:21then you can just plot and when you're

47:23going to be doing it so month is going

47:25to be January start date here finish

47:27date right once you've done this here

47:29then you're able to better prioritize

47:32how this gets plotted in here and

47:34whenever you're unsure of what your

47:38priorities are use the rice project

47:41scoring tool it will make your

47:44priorities more rational more logical

47:48more data-driven and more scientific

47:50than what you'll be able to cook up in

47:52your own mind so use it and then plot it

47:58because we humans are bad at

48:00prioritizing where humans are also bad

48:02at planning and remembering and sticking

48:07to a plan in doing it so you know really

48:09we're not good at any of that stuff so

48:10we have to use tools and these tools are

48:14powerful and so that is the rice project

48:19scoring tool now let's talk about the

48:24fourth tool the health tracking sheet so

48:30use this tool to track your daily inputs

48:32and outputs optimize everything for your

48:35vision mission and principles and this

48:37is a cool little tool so it's available

48:41for download beneath this video in the

48:42resources section it's just a simple

48:46Google Doc you open it up you go file

48:50you go make a copy save it to your drive

48:52you won't be able to eat it this one

48:53alright now here you've got on this

48:57first tab a dashboard

48:59so here it shows you your key stats for

49:01like month by month and an annual view

49:05and then in each month we break it down

49:09into detail so we've got date and then

49:12here we've got a bunch of different

49:14things so we're looking at what time did

49:18you go to sleep what time did you wake

49:24up sleep start sleep end what was the

49:27total sleep duration what was your awake

49:30time what was your light sleep time

49:34you'll rewrap add eye movement deep

49:36sleep and all of this what was your

49:38heart rate what was your you know what

49:40was your everything now you're probably

49:42thinking where do I get a lot of these

49:43different things from right now anyone

49:47can list sleep start and sleep end and

49:49sleep duration all right

49:50these are simple you don't need anything

49:52to do that but if you want to get the

49:56more granular data which I highly

49:57recommend doing you can go to or ring

50:00calm and then you can buy this ring I

50:06use it every day this thing is seriously

50:09worth the money and I just get the

50:11balance and it's just it's $2.99 it's

50:14worth it it's will add years to your

50:17life

50:17if you use it and actually you know and

50:22actually make some changes but what I've

50:23found is that it's it's pretty hard to

50:26use this and not make changes to your

50:29life because when you're made aware of

50:31things your behavior changes right

50:35behavior change happens with awareness

50:38and this ring brings awareness to

50:40something that has been previously

50:42unaware to your mind and that is the

50:45quality of your sleep so it'll give you

50:46all of these metrics so I recommend you

50:48buy it you plot all of that but if you

50:50don't have enough money to buy it

50:51or if you're stupid and you do have

50:54enough money to buy it but you choose

50:55not to buy it instead which if you do

50:58that you're really stupid then you can

51:00just plot in sleep start and sleep end

51:04and you plot on all of these things

51:07every day and then you look at your

51:11readiness score

51:12and your sleep score and then in these

51:16columns we input things so like how

51:19alert was I feeling today how what is my

51:23mood like soreness is how saw am i from

51:26the German and working out then

51:29meditation time how long much meditation

51:31did I do today I meditate 20 minutes a

51:33day every day

51:34highly recommended it'll change your

51:35life and then mindset did I look at my

51:38vision mission and principles today look

51:40at what I'm doing on this earth today

51:43yes what is my diet like so a clean lean

51:48diet the diet plan that I have that

51:52would be if I stuck to that it would be

51:53a1 if I just had one off snack or a

51:57couple of snacks then it would be a2 and

51:59if I completely botch my diet by eating

52:02some ice cream or chocolate or something

52:03like that then it's a 3 right 1 2 or 3

52:06then supplements this is just zero one

52:09binary state did I take my supplements

52:11today years of no zero one workout did I

52:14workout today yes or no work start time

52:18what time did I start working work end

52:20time what time did I stop working work

52:23duration simply this the difference then

52:27what was my output at work like today

52:29was I did I get a lot of things done and

52:31output is simply a measurement of the

52:34execution of the things that are on your

52:36warmup so if everything got struck off

52:40and executed then output is 90 hundred

52:44percent if you didn't do anything from

52:46that then it's zero you'll focus how

52:49focused were you at getting the things

52:51on your warm-up done if you didn't do

52:55really anything that was plotted here

52:56and you did a whole bunch of other

52:58instead then your focus is terrible

53:01focus is simply stating your intention

53:05and then executing on that intention and

53:08not deviating not getting distracted

53:11there's focus then plan tomorrow today

53:15did you plan tomorrow today simply yes

53:17or no and in reading did you read a book

53:19improve your knowledge how do you know

53:22what to read well books that will help

53:23you achieve this

53:25everything comes from this we're

53:28optimizing our health in our sleep in

53:30our behavior for this we're optimizing

53:33who we hire who we fire for this we're

53:35optimizing products and projects and

53:37initiatives for this KPIs and metrics

53:39for this we're optimizing our sleep our

53:42heart rate we're optimizing everything

53:45for this and that's why when we're

53:51reading it's gonna be a book that is

53:54instrumental to achieving that and then

53:58I have a live-in personal trainer who

54:00audits this every day and make sure that

54:02I'm stating it accurately and then what

54:06happens is you'll get a nice bird's-eye

54:07view of everything that happened day to

54:09day and then at the bottom it will

54:11summarize the month and so you'll see

54:14how you are

54:15day to day you'll see how you are for

54:16the month and in here you'll see how you

54:19are a month to month and in an annual

54:21level for the entire year this stuff

54:24here is powerful because how do you not

54:27achieve what you want in life well it

54:31really starts with this if you don't

54:33state this then you won't get this but

54:37if you do state this and you don't plan

54:41it out then you won't execute it so once

54:45you've stated that then you need to

54:46break it down chunk it and plan it here

54:49but if you only plan at a high level and

54:51you don't plan as a detailed level then

54:53it won't get executed either but then

54:56even if I've stated these things here

54:58then we need to know the priority in

55:00which they need to be stated so we can

55:02use this tool here once we've

55:04prioritized them properly then we state

55:05them here and then we break it down into

55:0730 minute increments of exactly what

55:09we're going to do the day before we do

55:12it so that when we wake up the next day

55:15we just follow this this this strict

55:18protocol to get it done once it's done

55:21we took it off we plan to March today

55:22and we just work like this minute by

55:25minute day by day week by week month by

55:30month quarter by quarter year by year

55:34until this is done

55:38that's how it's done and so the four

55:45tools were your vision mission and

55:48principles then the war map calendar

55:50then the rise projects going tool and

55:52then the health tracking sheet now all

55:55of these are available for download

56:00charge don't even have to give me your

56:08have to use them and using them once

56:39intention you cannot deviate you cannot

56:42waver not even for a second you have to
